Document Before You Delegate

By Islam Mohammed Saad ยท August 26, 2026

Founders and managers often delegate by explaining a task once, out loud, and hoping it sticks. Then the work comes back different from what they imagined, and they decide it is faster to do it themselves. The fix is simple: document before you delegate.

Why documentation comes first A written process captures what you know so others can repeat it without you. It reduces mistakes, speeds up onboarding, and frees you to work on what only you can do.

What good documentation looks like

  • A clear purpose: why this task matters and what a great result looks like.
  • Steps in order, written simply, with screenshots or short screen recordings where helpful.
  • The tools, logins and resources needed.
  • Common mistakes and how to avoid them.
  • A checklist to confirm the work is done right.

Start with what repeats You do not need to document everything. Begin with tasks that happen every week, take a lot of your time, or cause problems when they go wrong. Record yourself doing the task once, then turn the recording into steps.

Delegate the outcome, not just the steps Once the process is documented, hand over ownership of the result. Agree on quality standards and check-in points, then step back. People do their best work when they understand the goal and have room to improve the method.

Keep it alive Ask the person doing the task to update the document whenever they find a better way. Over time, your processes improve without you, which is exactly the point.
